Kneading develops gluten by force — you're mechanically forcing protein strands to find each other and link up. Stretch and fold does the same job by taking advantage of something kneading ignores: gluten develops on its own, given water and time.
Once the flour is hydrated, the protein network builds itself. Your job isn't to create it, it's to organise it — take the strands that formed pointing in random directions and align them into sheets. Each fold stretches the dough out and lays it back over itself, which is why four short interventions beat ten minutes of grinding.
The side benefits matter too: folding redistributes the fermentation gases, evens out the temperature through the mass, and gives you four scheduled moments to actually look at your dough during bulk. That last one turns out to be most of the value for a new baker.
Wet your hand first. Not floured — wet. Water stops the dough sticking without adding flour and drying the dough out, and this is the single thing that makes the difference between a clean fold and a wrestling match.
Reach under one side of the dough, lift it up until you feel resistance, and fold it over the top toward the far side. Rotate the bowl a quarter turn. Repeat. Four lifts takes you all the way around. Cover it and walk away.
Three or four sets, thirty minutes apart, all within the first two hours of bulk. Then nothing — the dough spends the rest of bulk undisturbed.
The reason for front-loading is that folding is useful while gluten is still organising and mostly harmful once the dough has built real gas structure. A fold at hour four knocks out the bubbles you spent four hours making. The rule of thumb: stop folding once the dough holds a dome after a fold instead of slumping flat.
More sets aren't better. A dough given eight sets is usually tighter, more resistant to shaping, and produces a more closed crumb than the same dough given three.
Above roughly 80% hydration, a classic stretch and fold starts tearing the dough rather than stretching it — there isn't enough structure to take the pull. The coil fold is the gentler substitute: wet both hands, slide them under the middle of the dough, lift the whole mass just enough that the ends release, and let it fold under itself as you set it down. Rotate 90°, repeat.
It moves less dough and keeps more gas, which is exactly what a slack, delicate dough needs. Below 75% hydration it's unnecessary — stretch and fold is more effective there.

Notes from the counter
The honest thing about stretch and fold is that it matters less than the internet thinks. It's visible, it's satisfying, it photographs well, and it has become the part of the process people obsess over — while the thing that actually decides the loaf, knowing when bulk is done, gets a single sentence in most recipes.
You could skip folds entirely and still bake a good loaf, provided the fermentation is right. You cannot get the fermentation wrong and fold your way out of it.
Where folds genuinely earn their place is as a schedule: four moments in the first two hours where you're obliged to put your hands in the bowl and notice what's changed. That's how you learn what a dough feels like at 30 minutes versus two hours. The strength is a bonus.
